A modern school cafeteria isn’t a new piece of equipment or a refreshed dining room. It’s both — working together to support nutrition programs that have changed dramatically in the last decade, and students whose expectations have changed even faster.
The cafeteria most districts inherited isn’t built for the food program they run today
Walk into a typical school cafeteria in this part of the country, and you can almost date the building from the equipment. The walk-in coolers humming on their last few years. The exhaust hoods undersized for anything more ambitious than warming up frozen entrées. The serving lines built around a model of school lunch that, frankly, doesn’t really exist anymore.
Districts across the region are trying to do real food service out of these buildings. Scratch cooking. Fresh produce. USDA-compliant menus that have to hit nutrition standards while also being something students will actually eat. Allergen management. From-scratch baking programs. None of that is what most of these kitchens were designed for.
And on the other side of the serving line — in the dining space itself — the story is similar. Long parallel rows of bench-style tables, hard fluorescent lighting, acoustically punishing. Spaces designed in an era when “cafeteria” meant a fast turnover of bodies through a single meal, not a place where students might actually want to spend time. Districts are now asking those spaces to do more — host clubs, support flexible study time, function as multi-use community rooms — and the existing furniture and layouts don’t make that easy.
The good news: a thoughtful modernization changes both halves. The food service team gets a kitchen built for the work they’re actually doing. The students get a space they want to be in. The district gets a cafeteria that works as a real piece of the school’s daily life.
Back-of-house: building a kitchen the food service team can actually work in
Most of the heavy lifting in a cafeteria modernization happens in the part of the building students never see. The kitchen behind the serving line. The walk-in refrigeration. The exhaust systems. The infrastructure that determines what’s possible on the menu, how efficiently the team can produce it, and whether the operation can pass inspection on a Tuesday morning in February without anyone losing sleep.
This is where a project like the one currently underway at Sherman Central School District lives.
Project spotlight: Sherman Central School District
Our crew recently set the exhaust hoods at Sherman CSD, with walk-in cooler and freezer installation coming next month. Hood systems, exhaust, and refrigeration are the bones of any commercial kitchen — get them right and the food service team has the foundation they need to run a real program. Get them wrong, and every menu decision gets constrained by what the infrastructure can’t support.
Sherman is a small district doing serious work for its students — exactly the kind of school commercial kitchen and refrigeration project that defines a large share of HRI’s portfolio. It’s also a reminder that meaningful cafeteria upgrades aren’t reserved for the largest, best-funded districts. The right partner, the right infrastructure decisions, and a clear-eyed project plan turn a tight budget into a kitchen that genuinely works.

What back-of-house modernization actually involves
For most K-12 districts, a real kitchen modernization includes some combination of:
- Exhaust hood systems sized for the actual menu. An undersized hood quietly limits what the food service team can cook. Get this right and the menu can grow.
- Walk-in refrigeration and freezer capacity. Most older school walk-ins are undersized, energy-inefficient, and held together with deferred maintenance. Replacing them is rarely glamorous, but it’s where a lot of district money gets quietly wasted in older buildings.
- Cooking equipment matched to the program. A scratch-cooking program needs different equipment than a heat-and-serve operation. Buying the wrong tier for the wrong program is one of the most common — and expensive — mistakes we see.
- Warewashing capacity for peak service. Many older school dish rooms are deeply undersized for current meal participation. A dish pit that backs up on a regular service day is a sign of a fixable equipment problem, not a slow team.
- Serving line layout matched to today’s meal patterns. Choice meal programs, allergen separation, and faster throughput all require thinking about the line as a system, not as a row of steam tables.
Front-of-house: a dining space students actually want to be in
A modernized kitchen producing better food into a fluorescent-lit room of laminate benches is a half-finished project. The food matters. The space the food gets eaten in matters too — maybe more than most districts give it credit for.
Modern cafeteria furniture isn’t about being trendy. It’s about reading how students actually use the space. Some kids want to gather in larger groups; some want quieter, smaller spaces; some are eating, some are studying, some are decompressing between classes. Flexible seating, varied table heights, sound-dampening, natural light where possible, materials that hold up to teenage life — these aren’t aesthetic choices. They’re functional ones that determine whether the cafeteria functions as a place students *choose* to be, or as a room they pass through.
Project spotlight: Port Allegany High School
In 2025, we completed a full cafeteria furniture renovation at Port Allegany High School in Pennsylvania — a project that was nearly a year in the making. The district came to us with a clear goal: modernize the cafeteria into an open, collaborative environment that students would actually want to gather in. Not just a lunchroom. A daytime hub.
The result is a space that feels brighter, more flexible, and better aligned with how students connect — whether they’re eating, studying, or just spending time together between classes. Kari Stake of The Nutrition Group has been a vocal champion of the transformation within the district’s network, and the photos tell the story better than we can.
Port Allegany isn’t a story about new furniture. It’s a story about a district being intentional about a space that thousands of student-hours pass through every week — and being willing to invest in making that space serve those students well.
Why both halves of the building have to work together
There’s a temptation, in any cafeteria modernization, to do one side and call it done. Replace the walk-ins because the old ones are dying. Refresh the furniture because the bond money came through. Either project alone is a meaningful win.
But the districts who get the best results are the ones who treat the cafeteria as a single system. The kitchen has to be able to produce food that’s worth eating. The dining room has to be a place students want to eat in. When both halves of the building work together, meal participation goes up, food waste goes down, and the cafeteria stops being a problem to manage and becomes one of the better-functioning parts of the school day.
The reverse is also true. A beautiful new dining room with a kitchen that can’t keep up will feel like a missed opportunity to anyone who works there. A new walk-in cooler and a state-of-the-art hood system, dropped into a dining room nobody wants to sit in, won’t move the needle on participation. The kitchen and the dining room are two parts of the same operation.
Working with school districts across the region
Most of HRI’s school cafeteria work is in our backyard — district kitchens across Western New York, Western Pennsylvania, and Northeast Ohio, from small rural systems to mid-sized suburban districts. Sherman and Port Allegany are two of many. We’ve worked with food service directors who are scratch-cooking for 400 students on equipment from the Carter administration, and with district facility teams trying to spec a full kitchen build into a building that wasn’t quite designed for it. The constraints are different in every district. The thoughtful, honest design conversation is the same.
Districts often come to us in one of two moments. The first is the proactive moment: a bond passes, a major renovation is planned, a long-deferred upgrade finally gets funded, and the district wants to do the project right. The second is the reactive moment: something fails, the food service program has run into a wall the existing kitchen can’t support, or an inspector has flagged something that has to be addressed. Both are legitimate. Both are projects we’re set up to help with.
And occasionally — further afield
Once in a while a project takes us well outside the region. Earlier this year, we delivered a full commercial kitchen build for a new college campus in Jacksonville, Florida — walk-in refrigeration, prep stations, and full cooking equipment, set up for the food service team to run on day one. Different geography, different scale, same approach. A new dining program needs to be designed and built as a complete operation, not assembled out of disconnected pieces.
